How mentoring in school trusts can boost professional development
For our recent report 鈥Grow your own: Best practice for developing teaching talent in school trusts鈥 we surveyed trusts across England and had in-depth conversations with multi-academy trust (MAT) leaders.
When we asked trusts what they鈥檇 like to see in future teacher training and continued professional development (CPD), more than half said high-quality coaching and mentoring.
But how does mentoring lead to more effective teacher development? Here's what trusts told us about mentoring, why it matters and how you can implement a successful mentoring system across your trust.
Benefits of mentoring in school trusts
We found that teachers who have the support of a mentor alongside their usual professional learning are more positive about their professional development experiences.
This is reinforced by the fact that the majority of trusts we surveyed highlighted mentoring as an area they鈥檇 like to see in future.
Having a mentor supports:
-
Improved confidence
-
Better classroom practice
-
Continuous learning
-
Reflection and self-evaluation
Trainee teachers especially have a lot to gain from being mentored by experienced teachers, who can help them understand how their learning will apply in the classroom.
However, mentoring doesn鈥檛 only benefit the mentee: it creates a positive feedback loop in a school.
It enables more experienced teachers to develop through mentoring others 鈥 cementing their learning, building confidence and encouraging self-reflection. And it facilitates sharing of best practice which helps everyone to develop.
At a trust level, mentoring:听
-
Builds confidence听
-
Creates reflective practitioners听
-
Builds a sense of shared accountability听
-
Distributes leadership capacity听
Developing a mentoring culture听
Embedding the practice of mentoring within and across schools is key to properly developing a mentoring culture in your trust.听
Creating a mentoring culture includes:听
-
Creating peer networks听

What trusts should do听
Here听are听the best ways听we found听to create a culture of mentoring in your trust:听
Train experienced teachers as mentors听
It's听one thing to听select experienced听teachers听to听mentor 鈥 but听it鈥檚听also key that they are trained.听
Proper training for mentors听creates a shared understanding of best practice that听ensures consistency across听schools and听your听whole听trust.听
Training also benefits mentors and mentees by building mentors鈥 confidence and ensuring they understand听what鈥檚听being asked of them, so they know the commitment听that鈥檚听required听to properly support their mentee.听

Facilitate听peer observation听
Peer observation is听key to听giving learning a听practical basis听and helping learners understand how their learning applies to their everyday reality.听
For example, having a mentor听observe听a lesson听is听an opportunity to provide feedback to the mentee and have a richer discussion about their classroom practice.听听
It鈥檚听important that听those being听observed听understand it as an opportunity for growth and learning, not judgement.听
Implement regular feedback cycles听
With any kind of professional learning,听regular听feedback is听essential听to ensure that content and delivery are as effective as possible, as well as that any changes implemented are working.听
Feedback from both mentors and mentees is important听鈥 and听it鈥檚听not only about the learning that has taken place.听Fostering a strong mentoring culture can also be听measured through feedback 鈥 for example,听the impact on teacher confidence.听
Integrate mentoring into performance management听
Building a mentoring culture across your trust means embedding it听in your professional growth practices.听
Performance management is essential at both school and trust level for ensuring all staff meet your expected standards.听
Integrating mentoring into performance management ensures staff are growing continually, rather than听just听complying with听policy, as well as increasing their confidence and ability to reflect on and evaluate their practice听鈥 ultimately, leading听to better classroom practice and outcomes for students.听
You can do this by:
-
Recognising mentoring as professional development in its own right听
-
Allocating time for mentoring听in performance management听processes听
-

The potential challenges听
Trusts face a potential challenge in ensuring they听establish听鈥 and communicate 鈥 a clear, shared understanding of what high-quality mentoring looks like.听
Trusts can do this by:听
-
Working with a听trusted provider听
-
Creating feedback loops to share best practice听
-
Facilitating peer learning听
Trust leaders also told us that recognising听mentoring as professional development in its own right 鈥 and allowing time for it 鈥 is听another challenge.听
One way to address this is to include the importance of听setting aside time for mentoring in your trust-wide understanding of what good looks like.听When there鈥檚 support for听allocating听time for mentoring at a trust and school level, embedding a听mentoring culture is much more likely to be successful.听
